{"id":372,"date":"2026-08-25T01:56:33","date_gmt":"2026-08-25T06:56:33","guid":{"rendered":"https:\/\/praxable.com\/blog\/?p=372"},"modified":"2026-08-25T01:56:37","modified_gmt":"2026-08-25T06:56:37","slug":"ai-decision-authority","status":"publish","type":"post","link":"https:\/\/praxable.com\/blog\/ai-decision-authority\/","title":{"rendered":"Who Gets the Final Say When AI Is in the Workflow?"},"content":{"rendered":"\n<h3 class=\"wp-block-heading\">The authority boundary is becoming part of the implementation.<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cHuman in the loop\u201d is becoming one of those phrases that sound more precise than they are.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A human doing what?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Reviewing an output? Approving an action? Checking evidence? Signing off on a safety decision? Taking responsibility when something goes wrong?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In our recent conversations with operators putting AI into real workflows, there was no common rule for where humans should remain involved.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There was, however, a pattern worth examining.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>In several of the clearest cases, the authority boundary became more explicit as the consequence of the action increased.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At&nbsp;<a href=\"https:\/\/callforce.global\/\" target=\"_blank\" rel=\"noreferrer noopener\">Call Force Global<\/a>, Miki Furman uses AI to extend quality monitoring across customer calls. The technology can review and flag far more interactions than a traditional sampling process.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But the final coaching and QA decision remains human.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Furman described the distinction as:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">\u201cSeparate coverage from authority.\u201d<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That is a useful way to think about AI beyond customer service.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A system can see more without necessarily receiving the right to decide more. Joel Goldstein described a similar boundary at Mr. Checkout, where AI classifies incoming brands, checks disqualifiers and prepares a distributor-routing recommendation. The referral itself remains a human decision: <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cIt prepares, a human commits.\u201d<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">More capability does not automatically mean more authority<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The distinction becomes sharper when an AI output can materially affect people, money or safety.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Rohit Shinde, a senior process engineer at Atlas Prediction Control, described AI being used to identify possible engineering failures and compare findings against technical standards.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The system can expand the amount of information an engineer can inspect.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It does not sign the result.<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">\u201cThe engineer signs and the system does not.\u201d<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That may sound obvious in process engineering, where an incorrect decision can have severe consequences.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But the same question is beginning to appear in much less obvious workflows.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At&nbsp;<a href=\"https:\/\/www.usekaro.io\/?utm_source=chatgpt.com\">Karo<\/a>, founder Anik Devaughn described the operating principle as:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">\u201cAutomate the work, never the approval.\u201d<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">Devaughn\u2019s example is useful because the organization automates aggressively while still protecting specific approval points.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The organization can automate preparation, production, and execution while deliberately protecting particular approval points.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The line often appears where the action changes something outside the system<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Patrick Gibbs, founder of&nbsp;<a href=\"https:\/\/epiphanydynamics.ai\" target=\"_blank\" rel=\"noreferrer noopener\">Epiphany Dynamics<\/a>, draws the boundary around what an agent is allowed to touch.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Reading information and drafting work sit on one side.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sending messages, changing a system of record, or taking an external action sit on the other.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His public writing on agent permissions makes the same point: once AI moves beyond answering questions and starts acting through files, APIs, email, or business systems, permission design becomes part of the implementation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is where the current AI discussion can become misleading.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cAutonomous\u201d makes it sound as if there are only two options:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">AI acts independently.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Or a human approves everything.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Real workflows are becoming more granular than that.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An AI system might be allowed to:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>read customer history<\/li>\n\n\n\n<li>prepare a response<\/li>\n\n\n\n<li>classify the request<\/li>\n\n\n\n<li>recommend an action<\/li>\n\n\n\n<li>update an internal field<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">while still requiring approval before it:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>sends something externally<\/li>\n\n\n\n<li>changes a financial commitment<\/li>\n\n\n\n<li>modifies an authoritative record<\/li>\n\n\n\n<li>affects an employee<\/li>\n\n\n\n<li>makes an irreversible decision<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Permission can be designed at the level of specific actions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What can the system read, prepare, recommend, change, send, or commit without approval?<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Research has an authority problem too<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The same issue appears before a decision is made.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">F\u0131rat M\u0131hc\u0131, founder of&nbsp;<a href=\"https:\/\/humanizemy.ai\/\" target=\"_blank\" rel=\"noreferrer noopener\">HumanizeMyAI<\/a>, described a research workflow in which AI can gather, classify, and organize considerably more information than a person could manually review.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But the system does not get to decide that what it found should be accepted as evidence.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">His rule:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p class=\"wp-block-paragraph\">\u201cAI may propose candidate evidence; it cannot promote itself into evidence.\u201d<\/p>\n<\/blockquote>\n\n\n\n<p class=\"wp-block-paragraph\">That distinction matters well beyond research teams.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">AI can now produce an answer and provide sources alongside it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Those are separate claims.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Someone may still need to verify whether:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>the source actually supports the statement<\/li>\n\n\n\n<li>the source is credible<\/li>\n\n\n\n<li>the methodology is appropriate<\/li>\n\n\n\n<li>contradictory evidence exists<\/li>\n\n\n\n<li>the conclusion follows from the evidence<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">As AI increases the amount of information an organization can process,&nbsp;<strong>verification becomes part of the question of authority.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Who decides what the organization is willing to believe?<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cHuman in the loop\u201d needs a job description<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Across these conversations, the useful distinction was not human versus AI.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It was the role each was being given.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><tbody><tr><th>AI can\u2026<\/th><th>The unresolved management question<\/th><\/tr><tr><td><strong>Observe<\/strong>&nbsp;information<\/td><td>What is it allowed to access?<\/td><\/tr><tr><td><strong>Prepare<\/strong>&nbsp;work<\/td><td>Who checks whether the preparation is reliable?<\/td><\/tr><tr><td><strong>Recommend<\/strong>&nbsp;an action<\/td><td>Who decides whether to follow it?<\/td><\/tr><tr><td><strong>Execute<\/strong>&nbsp;an action<\/td><td>What is it allowed to change without approval?<\/td><\/tr><tr><td><strong>Commit<\/strong>&nbsp;resources or affect people<\/td><td>Who has actual authority?<\/td><\/tr><tr><td><strong>Influence consequential decisions<\/strong><\/td><td>Who owns the outcome?<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">There is no reason every workflow should stop at the same point.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A reversible internal action may deserve very little friction.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A safety decision, personnel action, financial commitment, or external representation may deserve considerably more.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The important part is that the boundary is intentional.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">This is becoming an operating-design question<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The first generation of enterprise AI mostly created outputs for people.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The next generation increasingly has access to tools.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It can update records, contact customers, trigger workflows, allocate resources, and initiate actions.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That changes the implementation question.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Companies will still need to ask whether the AI performs well enough.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But they also need to decide:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>What can the system see?<\/strong><br><\/li>\n\n\n\n<li><strong>What can it recommend?<\/strong><br><\/li>\n\n\n\n<li><strong>What can it change?<\/strong><br><\/li>\n\n\n\n<li><strong>What requires approval?<\/strong><br><\/li>\n\n\n\n<li><strong>Who can override it?<\/strong><br><\/li>\n\n\n\n<li><strong>Who answers for the result?<\/strong><\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Those decisions should probably happen before an agent is given broader access, not after something goes wrong.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The operators we spoke with are drawing those lines in different places. That&#8217;s exactly what we should expect.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The consequences of a QA flag differ from those of an engineering sign-off. A draft is different from an external action. Finding evidence is different from accepting it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Across these cases, the more useful question is where the organization places human authority, and
